Eco Farms Grocery Acquisition & Integration
Executive Summary
-
Eco Farms was a key competitor of Honest to Goodness. Due to market changes in 2023, an opportunity arose to acquire Eco Farms' grocery division. A major challenge was the need to complete the acquisition within an 8-week period, exacerbated by the exceptionally high levels of short-dated stock, which significantly exceeded industry standards.
Moreover, Honest to Goodness' operations were already at full capacity, making a rapid turnaround a critical task that had to be managed without disrupting daily operations.
-
The acquisition of Ecofarms was a strategic move to advance our business growth plans. We crafted and negotiated an offer that addressed the need for a rapid turnaround and utilized our third-party partners effectively.
To achieve successful integration within the tight timeframe, we implemented a robust change management strategy to ensure staff collaboration and encourage them to exceed their usual responsibilities.
Our previous automation initiatives were critical to the success of this integration. They facilitated the swift onboarding of suppliers and products, enabling an efficient stock take and transfer process.
-
Our team demonstrated exceptional commitment to the acquisition, successfully completing the transaction ahead of the deadline and under budget.
Within 7 weeks, we integrated over 200 SKUs and approximately 2,000 pallets. Effective collaboration between the operational and commercial departments enabled us to sell most of the high-risk stock prior to completing the stock transfers. This approach significantly reduced inventory holding costs, mitigated shelf-life risks, and minimized transfer expenses.
